AI in the Coaching Context
Coaching thrives on good questions, active listening, and the ability to guide the coachee toward their own solutions. AI cannot replace a coach, but it can serve as a tool -- for preparation, reflection, and practice.
Three areas of application have proven effective in practice:
- Preparing for coaching conversations: Formulating questions, creating conversation guides
- Feedback support: Structuring, formulating, and tailoring feedback for the recipient
- Self-reflection: Using AI as a sparring partner for your own reflection
iCoaching is not the same as consulting
A coach asks questions and helps the coachee find their own answers. A consultant gives recommendations. AI is inherently more advisory -- it gives answers. Anyone using AI in a coaching context must consciously manage this difference.
Developing Coaching Questions with AI
Good coaching questions are open, non-judgmental, and thought-provoking. AI can help formulate such questions:
For development conversations:
- "What skill would you like to develop over the next three months?"
- "What would you do differently if you weren't afraid of making mistakes?"
- "How would you know that you've achieved your goal?"
For conflict situations:
- "How do you think the other person sees the situation?"
- "What do you need for this situation to improve?"
- "What first step could you take today?"
For career topics:
- "When were you most in flow in the past few months?"
- "What would you do if money were no object?"
- "What three strengths would your team see in you?"
The trick: Don't let the AI ask the questions, but use the AI to prepare a pool of questions from which you can situationally choose the right one.
Feedback Loops with AI
Giving constructive feedback is an art. AI can help structure feedback and formulate it appropriately for the recipient:

- You describe the situation, behavior, and impact in bullet points

- You check the tone and adapt it to your relationship with the recipient

Understanding
AI as a Sparring Partner for Self-Reflection
One of the most surprising applications: AI as a conversation partner for your own reflection. Not as a therapist or coach, but as a patient sparring partner who asks follow-up questions.
How it works:
- You describe a situation that's on your mind
- AI asks follow-up questions (when you ask it to)
- Through the process of articulating and the follow-up questions, you gain clarity

"I'd like to reflect on a professional situation. After my description, ask me three open coaching questions that help me view the situation from different perspectives. Give me no advice, only questions."
This works because the act of writing things down is itself clarifying -- the AI serves more as a catalyst than an advisor.
Limits of AI in Coaching
There are clear limits that should be respected:
- Emotional intelligence: AI can name emotions, but cannot truly understand them. In emotionally charged situations, human empathy is indispensable.
- Confidentiality: Coaching content is sensitive. Before entering personal or team-related information into an AI tool, check the privacy policies.
- Relationship: The coaching relationship -- trust, safety, appreciation -- is the foundation of good coaching. AI cannot build a relationship.
- Context: AI doesn't know the company culture, political dynamics, or unwritten rules. A human coach brings this contextual knowledge.
!AI is not a therapist
AI tools are not therapists and no substitute for professional psychological support. For serious personal challenges, professional help is the right path.
Analyzing 360-Degree Feedback
When 360-degree feedback is available as free text, AI can help:
- Identify themes: Extract recurring themes from many individual feedback responses
- Strengths vs. development areas: Categorize feedback into strengths and areas for development
- Formulation assistance: Create a structured summary from raw feedback that serves as a conversation basis
Application
Test AI as a coaching tool in one of these situations:
- Prepare feedback: Take an upcoming feedback conversation and prepare it using the SBI model with AI support
- Self-reflection: Describe a current professional challenge and ask the AI for three coaching questions (no advice)
- Coaching questions: Have a pool of open questions generated for an upcoming development conversation
Pay attention to how the quality of your preparation changes when you use AI as a sparring partner.
Reflection
AI as a coaching tool is strongest in preparation and follow-up. The actual coaching work -- the conversation, the relationship, sensing the right question at the right moment -- remains human. In the next section, we'll look at how AI can support team development and change processes.
